县乡村业务, 维护期三法则

一、与死同生、笑傲江湖

 

从项目推广时的一腔豪情,到长期废寝忘食的市场呵护,从同行誓将这个品牌扼杀摇篮,到其九死一生、茁壮成长后的明枪暗箭的攻击,快销同业竞合多会狼烟烽火,无所不用其极,攘外安内的工作需要贯穿项目运作全程。

我们先谈三个内忧问题。

第一、人:无论是酷热天还是冰雪地,快销人员都要身先士卒,忙碌在一线,工作环境和绩效压力导致流动性大,对家庭照顾多欠缺,而现代化的人力资源管理在县级市场几乎就是死胡同,夫妻档、家族店占据着绝对主流位置。

“小李,后天你结婚,嫂子把被子给你们两口套好了,好好过日子。”

“侄媳妇,李坤这段天天下乡,很辛苦,让你家操心了,这两斤排骨拿回去炖上。”

多年事实证明,县乡人力资源基础平台决定了先唯亲、再唯贤的方式,比通过正规渠选、育、用、留更持久、更凝聚。现代化的人力资源管理,潜移默化嫁接到家族亲缘势力、逐步渗透才是上策。

第二、财:你不理财,财不理你。县级业务人员吃苦耐劳是优点,学历低、理解能力差,几个百分比测算就要教很常时间,很难理解为什么要制定乡镇拜访路线计划并遵照执行,一天多扛几件货不要紧,拿笔比搬山还难。

提拔、嘉奖综合执行好的职员,是很好的辅助方式,各种报表统计与工资、奖金捆绑,再进行身教胜言传式培训,不失为根治方式。

第三、物:业务员从店里拿条毛巾、香皂,把库里的废纸箱卖了买烟抽,这种小东小西的物件时时发生在老板的眼前,说吧,好像自己小气,不说吧,企业的东西其实不怕用,就怕拿,老板娘不乐意,张嘴就骂,搞得因为块儿八毛的事,大家都面和心不合。

小洞不补,大洞叫苦。该发给大家的老板要学会主动发,该建帐的物料没必要迟疑,从自身和最亲近的的员工开始要求,发挥家有千口、主事一人的权威,开源节流是可以做到位的。分期搞搞铺货率、理货、销量比赛,团队人心所向、绩效提升也会很快的。

外患多集中在竞争对手良性和恶性竞争层面:

第一、观外揣内。作好同行的财务经理和市场总监,是以不变应万变的竞合方式,同行每每活动初始,但凡有多

                                                                                                                                                                                                                                                                                                                                                                                                                                                                                                                                                                                                                                                                                                                                                                                                                                                                                                                                                                                                                                                                                                                                                                                                                                                                                                                                                                    年快销经验的人,根据其投入方式,多能很快判断出对方目的,预估出产出,界定本次行为是全力以赴还是投石问路。如:我们有竞争力的新品入市之初,良性竞争的同行,通过对大客户激励、部分产品促销手段阻拦我们的成长。我们可以明修栈道、暗渡陈仓,明攻其政策实施区域,让其判断失误,而后暗抢其薄弱区域,快速的产品变现能力会帮助我们迅速站稳阵脚,形成根据地。

同行推广活动过后,各个终端店主资金相对充沛,我们迅速实施更有吸引力的推广活动,积极吸收市场重点客户资金,夯实我们在核心客户处的库存,多有鸠占鹊巢之功效。此时,谁冲刺的快谁就赢。

第二、“窜货可耻,被窜无能”。 在业内是广为流传的语录,当窜货现象再我们区域发生时,要及时判断出被窜区域 、行动者、时间、数量、原因。

和平来自威慑,我们可以采取如下方式解决:

一、 外圆内方。管好自己的销售队伍同时,定时给周边同级别客户电话或者亲自拜访一下,努力处好远亲近邻关系。

二、 未病先防,布控观察哨。与县乡交界处的客户形成同盟,提供到我区域内窜货者车辆、人员、货品、照片等信息者,我们提供相应奖励,情况属实,也要先理后兵去解决问题;

三、 既病防变,以毒攻毒。为稳定好市场价差,我们要及时回收窜货。来而不往非礼也,已更低的价格返还到对方核心区域,置之与死地而后生的做法,会让对方今后不在轻举妄动。如窜货情节过重,为遏制对手嚣张,必要时可阶段性买断其部分优秀市场的销售权,以示警戒;

四、 生死同命,押金管理。利用市场需求日渐提升之际,重点客户收取一定的控价保证金,对区域长期稳定百益而无一害,许多产品长期经营客户很容易响应。

五、 与死同生、笑傲江湖。在上游销售高压情况下,一个品类打造的非常好的市场,往往会成为周边弱势区域的垃圾桶,不开玩笑的说,蚂蚁雄兵,排山倒海,市场容量与窜货半径是成比的。一旦我区域遭此厄运时,注意“越愤怒、越冷静”,要通过窜货窜出的更深长的通路,尽量多铺一些同品牌其他利润产品,拓宽通路宽度,弥补损失。同步紧急要求上游更换包装和价位,准备好下一轮铺市工作,以便李代桃僵、一猫九命。

小结:内部成长来自个人智慧与团队凝聚、外围关系源于同行友善和实力威慑,这是团队文化和意志力的集中体现。

经过了风雨洗礼的洗衣粉推广运作出的通路,作为母体,其数量、质量为我们推广香皂、洗发水等产品起能到开路先锋作用。

三、根扎多深,树长多高

根扎多深,树长多高。洗衣粉井喷期过后,打开财务报表,日渐提升的现金流量,和惨不忍睹的利润分析多会对比鲜明,效率要围着效益转,洗衣粉的市场根基夯实,消费群体认可后,梯次推广关联产品,逐步升级利润空间的增值期到来。

如果推广利润大、销量小的香皂产品,可采取先横向渗透增加产品通路宽度、再纵向切入稳固通路长度策略,通过销售氛围布置、现场销售培训、实用礼品赠送等方式深化通路润滑度。如下:

第一、 搭配试用。在批发给终端的洗衣粉编织袋内放入非卖品香皂,提升店主的打开包装了解新品的兴趣;在销售给顾客的洗衣粉袋内放入非卖品香皂,提升顾客打开包装后试用新品的几率,香皂通路润滑度会明显增加,为大规模铺市预热到位;

第二、 独立推广。洗衣粉“七个固定”终端拜访模式长期实施,搭配香皂试用策略运作一段时间,香皂铺市工作多会很顺畅。此时终端氛围布置,业务人员的理货能力,销售人员向顾客的推荐水平决定香皂的命运;

第三、 捆绑销售。在节庆期间,用美观结实、最好有个背带的透明袋,将我们的多种洗化产品捆绑,辅以春联、年历等小礼物推广,旺销局面多可达到。

如果推广季节性利润高、销量也较大的洗发水产品,涉及我们在通路利润方面的质变项目,需要简单的事情重复做,时机把握好,时间段预估到位,测试期、聚焦期、铺货期、成长日、培育期、井喷期、涅磐期、增值期、持续期“八期一日”,一丝不苟的再来一遍,利润根基才会稳若磐石。

小节:

网点数量决定通路的长度

产品在每个终端核心位置陈列的丰满程度,决定通路的宽度;

宣传定位、销量决定了品牌的高度;

日常维护等级决定了产品在通路运作的润滑度。

当主推产品向关联品类不断延伸时,通路承受众多产品流通压力加大,一条路上多种车辆行使难免会造成塞车甚至车祸(通路冲突),是路质量的问题,还是车性能的原因,需要界定清晰。
